“The slowest week in 30 years”
Rob Brooks didn’t go to college.
A Marine Corps infantry team leader who eventually became a corporate executive, Rob dreamed of running his own show.
After a 9-month search process, he acquired Gary Air, a 30-year-old HVAC company, in June 2025.
His first week was Gary Air’s slowest in decades.
Instead of panicking, he started making changes, fast:
- Prices went to market rate, with three options on every estimate. Close rates went up, not down.
- He found $107k of overdue invoices and $65k a year of insurance savings hiding in the books.
- Training Tuesday started in week one, and every number went up on a live dashboard.
He shared the failures just as openly: a dispatcher who quit by text four days in, an ops manager who couldn’t adapt.
A year later, Rob’s team is breaking records every month and profitability has more than 5x’d.
Ask him how, and you get one line:
“Value, Quality and Accountability. That’s it. No magic.” Rob Brooks
7 Core Topics, Covered in Detail, to Get Your Business Humming
01 Accurate Accounting
Sounds boring, but surprisingly crucial. Running a company without accurate numbers is like driving blind. We’ll help you figure out what’s actually happening in your business and what levers to pull.
02 Operating Metrics
Identify the one thing holding you back most. This is where the magic starts: each participant will collect data on the same metrics and compare their numbers to the group and to Rob. We’ll then identify your “bottleneck” and help you fix it. This is the fastest way to grow profit.
03 People & Culture
Having the right People in the right Seats is more than half the battle. Rob shares his specific recruiting, training, retention and leadership tactics.
04 Pricing, Proposals and Selling
Most owners want more leads, but they actually need more sales. This is the #1 driver that led to Rob growing profit by more than 5x.
05 Marketing that’s Worth It
Once your sales engine is humming, there are a small number of high leverage marketing moves you can make. Interestingly, none of these are particularly expensive.
06 Technology
Takes time to implement, but makes your life 10x easier. See the specific tools Rob is using, how he implemented them, and what the payoff is.
07 Cash Flow
Revenue is vanity, profit is sanity, cash is king. Small changes you can make that free up cash and stop you sweating to make payroll.

If the program works, we’ll ask for a testimonial. If you don’t make at least $5k of extra profit, we’ll refund everything. We call it the “no lose” guarantee.
For owners who want growth, not comfort
This is for you if:
- You run an HVAC or plumbing company doing $1m+.
- You’ll share real numbers.
- You’ll do the work between calls.
- You want peers who measure, not flatter.
- You’re not afraid of changing the status quo.
This is not for you if:
- You want passive income. Nothing in the trades is passive.
- You want it done for you. We can’t run your calls.
- You collect courses. Videos don’t fix businesses.
- You want a silver bullet. This is fundamentals, in the right order.
- You need to be the smartest person in the room.
Why would we do this for $5k?
Entrepreneurial Capital is an investment fund, deploying $12.8m of capital to help small business owners grow. We want to invest in more people like Rob.
Part of the deal with the accelerator is giving EC the option to invest up to $500,000 of growth equity in successful program participants. (On market terms, priced off your EBITDA at the start of the program; you remain in full operational control.)
We’re not in this to sell courses. We want to help trades owners make millions of dollars, and to be along for the ride.
Also, full disclosure, we plan to raise prices after this cohort :)

FAQs
01 Is this a course?
No. No videos, no modules, no paid “community.” Just live calls about your actual numbers. We’re investors and operators, not course creators. We want to help you grow, and ideally invest so you can grow even faster.
02 Who’s actually on the calls?
Two people, and always the same two. Grant meets with you weekly, one on one. He built a 60-person service business, has invested in 13 more, and is the same person who interviews you. Rob joins every other week with the full group to share what’s working right now at Gary Air. No junior coaches, no account managers, nobody to hand you off to.
03 What’s the real time commitment?
Plan on a couple of hours a week for the core content, and then you’ll spend time implementing what you learn. If you aren’t willing or able to make time to work “on” your business (instead of just “in” your business), don’t apply yet.
04 I don’t really know my numbers. Am I going to look stupid?
No, you’ll be normal. Most owners know their revenue and not much else; the rest is buried in the field-service software. That’s exactly why Week 1 is a diagnostic. Nobody is there to grade you.
05 Will my competitors be in the group?
No. We accept only one company per geography, so you can share real numbers without a local competitor in the room. If two companies from the same market apply, the first one accepted gets the spot.
06 Rob’s numbers are HVAC. Does this work for plumbing?
Yes. The fundamentals are the same across both trades: margin, pricing, estimates, booking rate, and collecting what you’re owed. Maintenance plans carry more weight in HVAC, and your Week 1 diagnostic shows what matters most in your company. Rob’s next acquisition, which he’s working on now, is a plumbing company.
07 How does the investment work?
By joining the program, you’re agreeing to give EC the option to invest up to $500k at market terms, priced off your EBITDA at the start of the program. You stay in full operational control. We want to invest in you, but we won’t unless you make meaningful progress during the program. We’re happy to walk through exactly how it works on your interview call or a follow-up call. If you don’t want investment under any circumstances, this program isn’t a good fit.
08 What if cash is tight right now?
Then knowing your numbers matters more, not less. Tight cash usually means the business is hiding money. At Gary Air it was $107k of overdue invoices and $65k a year of insurance savings. Cash flow is core topic seven for a reason. And remember the guarantee: if you don’t make at least $5k of extra profit, we refund you. If the fee is still a stretch, say so on the interview call.
